Identifying a Lean Six Sigma Project

Lean Six Sigma is a remarkable and adaptable method for improving the quality of Products and Services. The secret to improve the deployment of Lean Six Sigma Project is, to improve, How a Lean Six Sigma Project has been identified. For an effective project selection, Lean Six Sigma Champions/ Master Black Belts have a great responsibility to develop the selection & identification criteria in such a way that, the emphasis should be more towards Identification Techniques rather on Selection Techniques.





Several criteria can be used to select lean Six Sigma projects:

  • A project must have identifiable process inputs and outputs.

  • A good project should never have a pre-determined solution.

  • For projects that have operator or operator training as an input, focus on ways to reduce operator variation, thereby making your process more robust for different or untrained operators.

  • Identify and understand the variations in the process inputs, Control them and Eliminate the defects.

  • There are two basic Categories/ Costs for projects-

    • External Improvement Opportunities/ External Costs

    • Internal Process Efficiency Improvements/ Internal Costs

External Improvement Opportunities/ External Costs

Actual objective of Lean Six Sigma is to provide quality goods and services to the customer which are 99.9997% defect free. To identify suitable project, ask the following questions during Project Recognition stage with Voice of the Customer (VoC), Voice of the Market (VoM) and Voice of the Process (VoP) in consideration.

  • Where and How are we not meeting customer expectations?

  • What will be customers need in future?

  • How can we make our customers successful?

  • What are the external competitive threats?

  • What is the contingency plan to address a competitive threat?

  • Do our Supply Chain capable of providing the quality we need today and in future?

  • How is the market changing, are we ready to serve emerging market needs?

  • Do we have a clear and defined process to capture the Voice of the Customer?

  • What are the expected Market Disruptions?

Internal Process Efficiency Improvements/ Internal Costs

Look for areas of concern, dissatisfaction and then, opportunities for improvement. Talk to employees, management and stake holders to understand the existing business processes and their impact of Business Goals.

Do you know where defects are hurting the business (Manufacturing, Supply Chain, Vendors, Sales, Finance or Administration)? To identify a suitable project, use the following criteria:

  • Internal Defects

  • Efficiency/Capacity Issues

  • Other Cost Drivers or Measurables

  • Material Utilization

  • Understanding Process Variation

  • Maintenance

  • Wastages at various levels


Common Mistakes in Identifying a Project:

  • Scope is too broad. Example – Multiple Outputs, Multiple Goals, Several Process Owners.

  • Problem is too easy

  • Solution is known or already identified.

  • Problem is a market issue.

  • Long term R&D project, not a problem to be solved with Lean Six Sigma tools.
